Cloud lock-in is not a new topic. For years, companies have been discussing how challenging it can be to migrate infrastructure, data, or applications from one provider to another. However, with the rise of AI platforms, this issue is taking on a new dimension.

Why Dependencies Are Becoming More Dangerous

Cloud lock-in is not a new topic. For years, companies have been discussing how challenging it can be to migrate infrastructure, data, or applications from one provider to another. However, with the rise of AI platforms, this issue is taking on a new dimension.

What was once a technical architecture problem is increasingly becoming a strategic dependency.

From Infrastructure Lock-in to AI Lock-in

Traditional cloud lock-in usually arises from proprietary infrastructure services: databases, messaging systems, identity services, or serverless platforms that are heavily tied to a provider. Those who make extensive use of such services must rebuild applications, migrate data, and adjust operational processes when switching providers.

With AI services, this dynamic shifts.

Modern AI platforms offer not just computing power but complete ecosystems: model APIs, training environments, data pipelines, feature stores, prompt management, and monitoring. Applications are built directly around these platforms.

This creates a much deeper connection than with traditional infrastructure services.

APIs as Invisible Dependencies

Many AI projects begin with a simple step: An application calls an API for a language model or image generation. Technically, this seems trivial at first.

In practice, however, a structural dependency quickly develops.

Prompts, data formats, model parameters, embedding logic, or vector databases are often closely tied to a specific ecosystem. Even small differences between providers can lead to applications not functioning identically when switching.

The more AI functions are integrated into business processes, the higher the switching costs become.

Data as a Second Layer of Lock-in

The situation becomes even more critical when training or operational data is integrated into an AI platform.

Companies today build entire data pipelines around AI workloads: data collection, feature engineering, model training, evaluation, and monitoring often run within a single platform.

This creates multiple dependencies simultaneously:

  • Infrastructure for training workloads
  • Proprietary data formats or feature stores
  • Model management and deployment mechanisms
  • Observability and monitoring stacks

The actual lock-in does not arise from the model itself but from the entire operational ecosystem.

The Underestimated Switching Costs

In the AI era, switching providers is rarely just a technical migration.

It often affects:

  • Data pipelines
  • Model architectures
  • API integrations
  • Monitoring tools
  • Security and Compliance processes

In many cases, entire parts of a platform would need to be rebuilt. Consequently, there is a significant reluctance to leave a provider at all.

Thus, a technical decision quickly becomes a strategic dependency.

Strategies Against AI Lock-in

The good news: Lock-in is not a law of nature.

Companies can make decisions during the architecture phase that secure their ability to act in the long term.

A central approach is the use of open standards and portable technologies. Container-based architectures, Kubernetes platforms, and standardized data formats enable workloads to be run independently of individual cloud providers.

This approach is also gaining importance for AI workloads. Models can increasingly be operated in containers, training pipelines can run on different infrastructures, and many frameworks support open interfaces.

Equally important is an infrastructure strategy that deliberately makes providers combinable. Multi-cloud architectures or hybrid environments can prevent a single provider from becoming an indispensable platform.

Especially European infrastructure providers like Hetzner, IONOS, or OVHcloud demonstrate that powerful cloud infrastructure is available outside of the hyperscaler ecosystems.

AI Strategy is Infrastructure Strategy

The use of AI will become a central competitive factor for many companies in the coming years. At the same time, new technological dependencies arise that go far beyond traditional cloud decisions.

Those who build AI systems today are also deciding on future infrastructure and data strategies.

Therefore, it is worth taking a close look at one’s own architecture: Open standards, portable workloads, and sovereign infrastructure are not theoretical ideals. They are the foundation for remaining capable of action in an AI-driven world.
